Somerville-based firm’s process-first methodology was shaped by eight pre-launch client projects, only one of which required AI

“Where can we use AI sounds like a reasonable place to start,” said Smida. “I just think businesses often ask that question too early. The better starting point is to understand the problem first, then decide whether AI is actually the right tool for solving it.”
Unlike automation providers that offer prebuilt solutions running inside third-party software, Hour9 designs and builds every automation specifically for the client’s business and workflow. The agency does not operate on a platform-resale model, and its technology recommendations are made after the process has been mapped – not before. Smida said the distinction means clients receive a recommendation based on what their workflow requires rather than what the agency has already built. “AI has to earn its place,” Smida said. “If it is not the right tool, we will not recommend it. We choose the technology to support the workflow, rather than making the workflow fit the technology.”
The agency’s launch comes as industry data points to a widening gap between AI adoption rates and operational integration. A 2026 Goldman Sachs survey of 1,256 participants in its 10,000 Small Businesses program found that 76 percent reported using AI, while only 14 percent said AI was fully embedded in their core operations – with 93 percent of users reporting a positive business impact regardless of integration depth. Gartner’s April 2026 research on infrastructure and operations found that poorly scoped AI initiatives and misalignment with existing business operations were primary contributors to failed ROI expectations. In July 2026, the Associated Press reported on growing corporate pushback against indiscriminate AI adoption, as rising costs failed to produce proportional productivity gains.
Diagnostic Methodology
Hour9’s engagement model begins with process diagnosis before any technology recommendation is made. Smida said each project starts by identifying which workflows are leaking time, generating errors, or creating friction – then evaluating those workflows against criteria including frequency, business impact, decision complexity, and automation feasibility.
When a workflow follows clear, repeatable rules with predictable inputs, Hour9 typically recommends traditional automation or structured code. AI is introduced when a process requires interpreting unstructured or ambiguous input, accounting for context that cannot be mapped in advance, or making judgments that fixed rules cannot reliably handle.
Three early client engagements illustrate the methodology in practice. A home services company requested an AI agent to qualify and route inbound sales leads. After mapping the decision workflow, Smida found that lead routing followed clear criteria – service area, job type, estimated value, and urgency – and recommended traditional automation rather than AI. A marketing agency approached Hour9 seeking automated prospecting, AI-generated proposals, and an AI sales assistant. After reviewing operations, Smida found the underlying issues were inconsistent service delivery, high client churn, and an undefined onboarding process – and declined the engagement, advising the client to standardize its operations before attempting automation. A property management company requested automation of its maintenance request process. An initial review suggested the process was straightforward, but interviews with operational staff revealed no standardized procedure existed. Hour9 was engaged first to document the process as a standard operating procedure, which revealed that approximately 90 percent of the workflow suited traditional automation and 10 percent – the interpretation of tenants’ free-text maintenance requests – warranted AI.
“AI can improve a strong process, but it cannot compensate for a broken business model or fix a workflow that has not been clearly defined yet,” Smida said. “The goal is not to put AI everywhere. It is to use the simplest reliable technology that solves the problem.”
